Creating the new organizational culture starting from people’s experiences

A co-design journey designed to involve people in defining their culture and creating a sense of belonging.

Values and Behaviors is a culture definition project based on the real experiences and behaviors of the people in the company. We guided the people of the Suanfarma Italia production plant to create the manifesto of values starting from their experiences, following the acquisition by the Suanfarma Group.

The Suanfarma Group had just acquired a new production plant in Rovereto, previously owned by another Group. People felt the need to adapt their manifesto of values, avoiding a top-down adoption of the Group's values.

We launched a co-design journey that involved the executive board, all plant personnel, and several external stakeholders in defining the new manifesto of values and related enabling actions, as well as creating a series of artifacts representing the values.

Result

The project led to a series of concrete actions aimed at spreading and making cultural values visible: from a series of targeted newsletter communications to an evocative mural in the canteen area and various personalized accessories.

In 2020, the Suanfarma Group had just acquired a new production plant in Rovereto, previously owned by another Group.

There was therefore a need to embrace the cultural values of the new Group by adapting them to the local context, in a process that involved all employees in their definition, starting from real and representative experiences.

We thus launched a top-down and bottom-up co-design journey that involved all plant personnel and several external stakeholders in defining the new manifesto, through a series of activities:

  • a co-design workshop with the leadership team to define an initial draft of strategic values;
  • a survey directed at the entire population in which we asked to vote on, prioritize, and enrich the proposed values;
  • a survey directed at selected external stakeholders including partners and suppliers to gather an external perspective of the company;
  • a final value definition workshop together with the leadership team.

an in-depth study of the enabling actions for each value by the leadership team: each member of the executive board “adopted” a value to represent it through concrete actions and thus become its ambassador and inspirational role model.

The project led to the formulation of 4 values and 10 concrete behaviors (enabling actions) aimed at spreading and making cultural values visible.

The group of 10 people involved in the final session consisted of a mix of managers and employees who had participated in the first survey, representing the entire population. Each person became an ambassador for a value that was transformed into a behavior (enabling action) to be acted upon from the following day.

The values were then represented and communicated through the creation of an evocative mural in the canteen area—a social and gathering space for employees—as well as a series of targeted newsletters, adhesive posters, and a video broadcast on monitors positioned in various common areas. In addition to this, a series of accessories personalized with the new values were created: a planner, a lanyard, and a phone speaker.
